In 1992, Steve Jobs stood in front of MIT students and shared a lesson he wished he had learned 10 years earlier. He told the story of Paul Strassmann’s groundbreaking research (from the book The Business Value of Computers). Strassmann analyzed hundreds of companies and discovered something surprising: Every company — successful or not — spent roughly the same amount on IT: about 2% of revenue.But here’s where it got interesting:

  • The less successful companies spent most of that money on management productivity — tools that made managers’ lives easier (fancy dashboards, email systems, office automation).
  • The more successful companies spent the majority on operational productivity — tools that made the actual work of the business better: manufacturing, supply chain, distribution, logistics, and frontline operations.

Jobs admitted he had spent the first decade of his career building products for the wrong side of that equation.
